Round fell through? How to extend your runway without raising

Short answer: cut what you spend, pull cash forward, and turn assets you already own into money. That means trimming burn, asking customers to prepay, a small bridge from existing investors, and licensing a copy of your company's operational data, which brings in cash without a loan or new equity. See what your data could be worth.

Start with the math

Runway is cash in the bank divided by monthly burn. Write down both numbers and the date you run out. Every move below either lowers burn or adds cash, and you want to know how many months each one buys.

Cut burn

Tools nobody opens, contractors who are not on the critical path, office space, paid marketing that is not converting. Cut these before people. If headcount has to change, do it once and do it fairly.

Pull cash forward

Ask your best customers to pay annually instead of monthly, for a discount. Collect what is overdue. Delay what you can owe without damaging a relationship.

Use what you already own

A company that has run for a few years has records that AI companies now pay to license: the code and its history, support tickets, project boards, the threads where decisions were made. You license a copy, so the company keeps everything and keeps running. Reddit disclosed $203 million in data licensing contracts (SEC filing), and Google bid $10 million for Spirit Airlines' records (Business Insider). A startup's number is smaller, and it depends on headcount, years and systems.

It is not a loan and it is not equity. It is payment for something the company already created.

Bridge from insiders

Existing investors know the company and can move faster than new ones. A small note or SAFE from insiders can buy months. It is dilutive, which is why it comes after the steps above.

If it does not work

If the runway still ends, the same records can matter more, not less. Companies that are winding down can license or sell their records too, and an orderly wind-down protects founders, employees and investors. How to wind down a startup. Tell your board and your lawyer before you sign anything.

In short

  • Runway is cash divided by monthly burn. Know the date.
  • Cut burn, pull cash forward from customers, then use assets you already own.
  • Licensing a copy of your operational data brings in cash without a loan or new equity.
  • If the runway still ends, an orderly wind-down protects everyone, and the records can still have value.

Questions owners ask.

How do I get money when my funding round fails?

Lower burn, ask customers to prepay, license assets the company already owns such as its operational data, and ask existing investors for a bridge.

How long does data licensing take?

Usually a few weeks to about two months after the agreement is signed, so start early.

Do I need board approval to license company data?

Often yes, and your financing documents may cover IP or data. Tell your board and your lawyer first.

What if we end up shutting down anyway?

The records can still have value after a company closes, as long as they still exist. Export before you cancel anything.
